Cash on Delivery is still how a large share of Indian shoppers prefer to pay, especially outside the metros. It lifts conversion, but it comes with a cost every D2C founder knows: RTO, or Return to Origin. The parcel goes out, the buyer refuses it or can't be reached, and it comes back. You pay shipping twice, your stock is stuck in transit for a week or more, and the packaging is often wasted.
You can't remove RTO completely, but most of it comes from a few causes you can fix before the parcel leaves your warehouse. This guide covers the ones that make the biggest difference.
Why COD orders come back
When you look at returned COD parcels, the reasons usually fall into a few groups:
- Impulse orders. Ordering costs the buyer nothing, so some orders are placed on a whim and forgotten by the time the courier arrives.
- Fake or test orders. Wrong names, made-up numbers, or someone ordering on behalf of a friend who never agreed.
- Wrong or incomplete addresses. No landmark, wrong PIN code, or a flat number missing, so the courier gives up.
- Unreachable buyers. The phone number has a typo or is switched off when the delivery agent calls.
- Changed minds. The buyer found it cheaper elsewhere or simply waited too long for delivery.
Every one of these is easier to catch before shipping than after.
1. Confirm every COD order before you ship it
The single most effective step is asking each COD buyer to confirm the order. Many brands do this with calls, but calling every order is slow and expensive, and many buyers don't pick up unknown numbers. A WhatsApp message works better: it arrives in an app the buyer already uses, from your verified business name, and they can answer with one tap.
A good confirmation message includes:
- The buyer's first name and the order number
- The amount payable on delivery
- Two buttons: Confirm order and Cancel order
Orders that are confirmed go to packing. Orders that are cancelled never ship, which saves you two-way shipping. Orders with no reply after a few hours are the ones worth a phone call. You now call a small list instead of everyone.
With Wapimate's COD verification, this message goes out automatically the moment a COD order arrives from Shopify, and the order is tagged COD Confirmed or COD Cancelled in Shopify with the buyer's answer. These are utility messages, which Meta charges at about ₹0.115 each in India, far less than the cost of one returned parcel.
2. Make sure every order has a reachable phone number
If the phone number is wrong, the courier can't call and you can't confirm. In Shopify, go to Settings → Checkout and make the phone number required on the shipping address. Ask for a mobile number in the field label, since landlines can't receive WhatsApp messages.
3. Catch bad addresses early
Most address problems are visible to a person in a few seconds. Before shipping, look for:
- Addresses that are just a name or a city with no street, house number or landmark
- PIN codes that don't match the city or state
- PIN codes your courier doesn't serve for COD
When something looks wrong, message the buyer on WhatsApp and ask for the full address with a landmark. Buyers who reply are telling you they really want the order. Buyers who don't reply to either the confirmation or the address question are your highest-risk orders.
4. Nudge buyers towards prepaid
Prepaid orders rarely come back, so every COD order you convert is one less risk. Common ways to do it:
- A small prepaid discount (for example 5% or free shipping on prepaid orders), shown clearly on the product page and at checkout.
- A COD fee of a small fixed amount. Many shoppers will pay online to avoid it.
- UPI first. Put UPI at the top of the payment options; it's the fastest way to pay for most Indian shoppers.
Test one change at a time and watch both your conversion rate and your RTO rate. A change that cuts RTO but loses too many orders isn't worth it.
5. Ship confirmed orders first
The longer a COD order waits, the more likely the buyer changes their mind. Ship confirmed orders the same or next day, and keep the buyer informed. A shipping update with the tracking link reminds them the parcel is coming and to keep cash ready. Automatic order and shipping updates on WhatsApp do this without anyone on your team lifting a finger.
6. Track your RTO by reason and by PIN code
Keep a simple sheet of every returned parcel with the reason, the PIN code and whether the order was confirmed. After a month you'll see patterns: certain areas, certain products or orders that were never confirmed. Use it to decide where to require prepaid, where to switch couriers and which products need clearer descriptions or size guides.
A simple COD workflow that works
- COD order arrives in Shopify.
- A WhatsApp confirmation goes out within a minute.
- Confirmed orders are tagged and shipped first.
- Cancelled orders are not shipped.
- No reply after a few hours: call the buyer, or hold the order.
- Shipped orders get a WhatsApp update with tracking.
You can run this with your team by hand, or let Wapimate run steps 2 to 4 and 6 automatically. Either way, the principle is the same: don't ship an order nobody has confirmed.
